all right one of my favorite days is the uh Q&A here so catch you guys up a little bit of what's going on uh we had our Pinnacle trip last year that's when all the top performers go to Mexico we went to Cabo and this one was really interesting there was about 40 guys that made it uh we brought all their significant others and um brought a lot of our management once again we had a great week uh with performance our c sweet VPS all in Mexico not working by the way uh no one's taking calls on meetings uh yet still a fantastic unbelievable week it just goes to show like if you took all your top performers and your management out of town for a week how would the company work uh so I'm pretty proud of that uh had some massive massive days this week because when you take a vacation if you do it right you get a complete reset and I gotta tell you uh turn your phone off do a real vacation uh do several of those insist

that your people take PTO and and really it's a such a good reset right now I'm in the middle of a fast uh drinking water out of glass clean our OD water I'm on day two uh I woke up last night and I had like Vivid Visions of ideas like I was texting myself four or five different things and I'm just like and like your brain works at this new found level it's crazy and I'm trying to get 20,000 steps a day throughout the process I was 240 I was 234 uh 236 today I'm guessing I'll be 232 tomorrow I'm guessing I'm G to be in the 220s by the end of uh Sunday so bone Marl broth uh yesterday and today uh and half day tomorrow then I'm switching into straight water um I'm going to talk a little bit about what I learned at Pinnacle number one when these guys all saw each other a lot of them knew each other but never met each other because my markets are talking the top guys learn to buying top guys they're not afraid to call someone

up and introduce themselves um they're not afraid to get out of their comfort zone and be confrontational with clients uh also what I learned is they hate taking zeros they know zero set them back so and by the way I'm teaching my team these things like I talk to my technicians and installers all the time like we don't take zeros I posted a sheet of everybody who had the highest zeros and then two months later I posted that 92% of them were gone uh and I post them often in our Thursday meetings so you know these presentations I bring power attitude I I bring the heat and I think it's important um what else they really enjoy what they do it's a career for them they they have fun in the garage and they smile a lot and they enjoy that they they actually have a passion for people what else they're willing to go for No what else they reverse engineer their goals down to the job they've got an exact list an exact

idea of how they're going to win the day in Pinnacle and they make a commitment to their family about why they're going to work if they don't hit this number on this job or today they're going to pick up a night shift or a weekend shift they got a whole plan their planners their turning into numbers people uh they study they study the products they believe in me they believe in the company they believe in their brothers and sisters here at the company the culture um and I got a list of other things that I made today uh but th those things are super important to understand how can you recruit somebody and train somebody if you don't even know what you're looking for and you can't explain it and in an elocate way so these things are important to me to be able to explain these things uh we had so much fun we had so many bonding moments the other thing that I'll tell you is man every one of these for the most part every one

of them had a really big support team at home and so now when I interview uh I just talked to Sophie who handles all the interviews and recruitment as I said I'd like to really you know not me personally but get to know the wife and let them know or the significant other or or even you know whether it's the parents or whoever if they're younger but let them know what this job entails what the expectations are and what's what's going to be needed from them uh think about that setting the expectations in a way that uh you know I'm going to explain to you what this job is going to take and what you know Bobby's going to need from you to succeed and if you guys set these goals you're going to set them about family and fun and faith and fitness and we're going to teach you about money and finance and future self which is better you're bettering your best every day and if we work on these six FS together you

know I I really need you to be Bobby's accountability partner and you know he's going to be yours and this is a team effort and if you guys write down a goal you're the type of people that keep your word that's what we're hoping and we're going to set obtainable goals but they're going to be big hairy ous goals you know I'm at a different phase right now of my leadership skills all my guys came up to me at Pinnacle in Cabo and they're like man you're you're different now you're more empath like you're full of empathy and gratitude and think thinking and relationships and I said well what was I before they were like I don't know a little bit more like Andy Elliott you know like you're gonna go out there you're gonna Crush [ __ ] you know and and that's a good thing too I think I I didn't graduate it's just different and I'm just thinking about things differently a little bit more tone based

and you know building relationships and um this idea of just very very thankful for what God's done a1's done in my life my family's done so I I'm talking a lot about accountability about discipline about appreciation being grateful but most of all commitment that's been my my year of commitment and top grading um you know I was talking to one of my great managers out of uh Michigan and he said he started talking to the number one area manager in the company now he's an area manager and I said what' you learn he said well I've learned to stop tolerating people that don't ask for help if they're not the top 50% of the company at least in my market and they're not asking to get better I'm not going to shove it down their throat therefore I'm looking to top grade them for people that continuously want to learning it better they continuously want to grow and I'll just go back to the idea of higher slow Fire fast if I was to

guess there's right now 65 people on here and growing by the second a lot of the people on your team you're just comfortable with you just you work well with them they'll never be great but they'll never they show up you know they're Dependable but they don't want to learn more they don't want to grow in the company they don't ask what the vision is they don't ask what's the next thing I could do to move up uh they're not obsessed with the outcome you know great leadership you know what great leadership's about great leaders they're about one thing the mission execution of the mission they're going to break a lot of Glass on the way they're going to run over people on the way great leadership is about getting different and making change and thinking differently and if you're just like you you're you're you're afraid that you're going to hurt feelings and you're afraid to top grade and you're afraid to uh you know it's

something I'm working on by the way I'm not a master of this but leaders know how to win they figure out a way to win and a lot of people are depending on the mission and the vision of the the company so when you're afraid to actually do hard things you're never going to grow there's somebody listening right now with three people and every one of these people need to be replaced but here's the law of the lid you must grow in order to attract and get the right people on the bus that you want you know if you're running around with your head cut off no one wants to work for you why would they want to work for you in fact take out a piece of paper and write a list on of why people would want to work for you oh because you know we we did a poll recently we ask a bunch of Home Service people why what what's the strongest quality is it marketing is it sales is it is it uh the finance side of it you

know what everybody said their number one skill was in their company and it's hard for me to believe this they said it was leadership yet their turnover rates crap they're not heading 20% to the bottom line the company's not growing 30% year over-ear you know March over March if leadership was the best quality the company would be recruiting all stars and there would be a lineup of people to work for you so I I find it hard to believe just because you read a couple books off Simon SI Nick and listen to Alex rosi that you're a pro leader you know I find that hard to believe that you listen you watch Instagram you don't read books uh by the way I have a new podcast coming out you guys should write this down it's going to be dropping in May um I'm not stopping this podcast in fact I'm doubling down on this one most likely we'll be doing two a week and most likely I'm going to make it very very

hard to get on the podcast meaning it's going to be bringing fire every time I'm hearing a lot of people but Melo millionaire m l l o there's no W in my name m l o millionaire it's GNA be the Melo millionaire show and it's going to be uning believable uh but I had a guy named Jim quick kwi K look that guy up Jim quick kwi start studying that guy he's one of the most impressive smartest human beings I've ever met and he said he'd rather read 30 minutes than eat in a day and I believe him and it's one of the guys that I'm going to get really close to because I know he's going to make me a better learner a better memory a better human being you know we work on our fitness but we got to be working on our brain have we worked on our brain more than anything like this guy does I just think you're gonna have a better life a more fluent life better friends around you more peaceful more abundant you name it and

uh his Total Recall ability and the way that he flexes his brain because he's flexing those muscles every day so many people on this call um are probably like me just find it hard to find time to read all the time well why is that uh you need to build a reason to love to read and read stuff that's very interesting to you uh but you know what you guys are listening to this so I'll give you guys a lot of credit because uh there's a lot of people the middle of their Thursday tuning into this podcast which I really do appreciate so let's start answering some questions here um by the way working on a new book that we're going to be releasing most likely in September called pay them what they're worth it's going to be about Equity incentive programs bonus structures um pay structures that motivate people because it's performance pay instead of shitty uh go out of business hourly pay that losers pay uh losers pay people hourly

and salaries without bonus and they don't have any stake in the outcome so people show up to work but they don't really try it work uh there's no motivation just like our educational system which we're dismantling because uh there's no skin in the game for performance to get the like anything I when I have kids I want the teacher motivated on performance pay to make sure my kids are getting educated the right way I want everything in life we're a great country of capitalism I want it to be competitive uh but I want to say one more thing I was walking with Brian Burton last night where just we went on this three and a half mile walk uh really cool guy really great friend of mine uh we're walking and I said you know what I used to think butts and seats like you got to work you got to work hard you got to put in long days you got to show up on time you gotta be the first one in the office the last one out then I

realized man I walk around my office a lot of people are on social media they're scrolling through their phones I want real Focus time I want the results if my let's say I had a son named Tommy Jr I don't need him to study for hours a day if he's getting A's in a 4.0 I'm gonna say Tommy are you comprehending this are you able to use it in the real world look at I don't care if he's got to study half an hour a day 10 minutes a day or four hours a day if he's getting the grades so somebody's getting you the performance you need you shouldn't ask them to run more jobs you know a lot of my Senior Management team would love our guys to run you know four or five jobs a day they're like can you imagine if this guy ran four or five I go yeah he'd be burnt out because he's spending four hours at a job that's one thing I always it's another thing of a great Tech slow the hell down top technicians in the company

at every company I've ever seen run two jobs a day you say well we're too busy for that no you're shitty at hiring people you're giving you guys too much work if they only got two jobs a day they're going to murder it they're going to learn to slow down they're going to learn to build relationships I don't want to hear that you guys got to run for five you might not believe me on this stuff but we're going to do 25 to 30% of the bottom line of $350 million and I'm still in the fetal stages so if you know something better than me post about it and tell me what I'm missing but I'm a you know uh a Deliverance of mistakes I'm not right about everything but I go back a you know five years ago listen to the podcast I'm saying the same things I've just evolved to newer things like I've learned those things applied them and now I'm going on to new things and and I'm a sponge I I'm a curious guy and I think anybody that's

curious and really really curious is going to be the smartest person in the room because they're learning the fastest they're absorbing the most and then they're applying it the fastest that's another thing are you applying the teachings like if I say to do something like go check out you know you you've heard me mention pen parrot you heard me mentioned service Titan you've heard me mentioned go from QuickBooks to intake act like there's certain people that call me up the next day and said I did it what's next there's other people that I go to their office they've heard this podcast 10 times and they're like oh yeah I haven't got around to that yet somebody asked me yesterday just seppy actually my video guy said what how do you know someone's going to be successful I said like anything else when I work with my mentor Dan Martell or Al Ley and I could go on about all of them you know Cameron Harold and

recently margus sharidan when they tell me to do something I do it right away and I get it done and I get it complete then I go to them and I give them credit for it and I praise them and say thank you what's next I'm done with that other people they they ask questions especially when it's free and then the information's free so they don't put any significant value on it the more I pay the faster I do the things you ask me to do because I'm like if someone goes to a conference that's $25,000 and they get this information they're GNA be more obliged to do it they paid so much for that information they're going to do the work that's why free is never better that's why when you guys are cheap you customers aren't more really appreciative of the work you do they're not very happy about the work the more that you get them invested into the outcome the more appreciative they'll be and the faster you know if

you're paying if you're if you're a coach the more you charge the better clients you'll have that'll do the work like I met a guy um what the heck years and years and years ago he charges uh he said I used to char five grand a day now he charges 30 grand for three hours and he said I didn't slow down I made a lot of Partnerships and people did the work I asked them to 30 grand for three hours versus five grand a day um and it's real in fact I want to help everybody I just I kind of feel like take it for granted of a lot because this is free information I want to continue to be a resource for the people that don't have the money but you know we had somebody at hsf um anded he wanted to do a home equity line to to join one of our programs and me and Jim talked about it we didn't think that was a great idea because I don't want to be a home wrecker but man that guy would have done everything I

freaking told him he he's putting his everything on the line think about that how many people are willing to put it all on the line they do exactly because I'm right on most of the stuff High booking rate high conversion rate high average ticket be careful how you're hiring build a culture I understand marketing more than most I don't think I'm the the best on everything but I guarantee you I could learn from the best I guarantee you I know the right calls to make and the right people to ask so that was a lot of information for a Q&A so maybe I'll get started now um Kai said how do you create a subscription model for junk removal we are looking to work with more property managers Realtors and would like to create reoccurring Revenue um you know you what I would do if it were me and this is just off the cuff once again I didn't look at these questions before I got in here is I would have them pay like first

of all find out who your avatar are like are they house flippers absolutely home flippers they're buying homes the people that are hanging out at the uh the uh the city hall or the uh what is it called they're hanging out the the the auctions and the they're buying a flip fing houses I can't think of the word I'm looking for that like you go to the court system the courts you go to court find house slippers uh there's a lot of different industries that would use you almost every week flippers are the first one that come to mind uh that are buying houses that have been lived in there's like a place for Mom think about A Place for Mom uh these old people are moving out of their houses and it's all their old [ __ ] that their kids do nothing to do with so you go to A Place for Mom and these elderly places and you say look we'll be a service you pay us the set fee per month and we this lowers the hourly rate so you you come

in and you've graduated to a low hourly rate and this is how it saves you money that's one way I would do it but if I were to whiteboard this I'd build a system out of it I'd identify the Avatar make sure I'm hitting the the best ones um you know there's there's different real estate companies that flip houses like uh what's the big one that we always work with there's like I I used to own a website called highest cash offer but there's there's uh there's different places that flip a lot of houses and that's that that's where I start with is the flippers and the people buying hous on the court uh and and find more avatars Tom said hey Tommy we are a home inspection company and 71% of of our referrals come from real estate agents what would your marketing strategy be when direct to consumer marketing is not where we get the majority of our business companies offer lifetime warranties and have great reviews

differentiation is tough if you were running a roofing company which approach would you take so I'm confused we're an inspection company then a roofing company so um well the first thing I do is Realtors need to get certain hours of Education just like designers so I would come up with an amazing course where I teach where I have the best sandwich is bring in stake make it fun make it interesting give them facts bring in a speaker and just say here's what differentiates us now what I also I would do about inspections is I would have the most comprehensive best forms ever and I would also start a secondary business off of inspections like pest control or certain things that are fiduciary responsibly for your company because you might be able to make a lot more money off of that inspection I know there's certain things like you can't just bring in your own suppli but there's certain ways to get around

things that you can make a ton of money um as far as uh you know this content strategy they ask you answer by Marcus Sheridan I'm I'm really getting back into that I think you need to be remember you're a media company that does inspections or Roofing so you should have at least a fulltime videographer writing at least two articles that are 1400 words per article per week a lot of people they stop doing content like the world uh look even pictures before and after just seie we need to talk about this but before and after pictures Instagram Tik Tok those aren't really great for pictures Instagram could be but think about how think about Vimeo for videos think about Pinterest you should be you should have a Content plan that includes all of these things and watch what happens in one year and also your content needs to be like storytelling stuff specific about your company uh that you intertwine with factual things and and

and and research it's not chat jbt wrote it it's something we're learning about right now so very interesting um Glenn said how much should you be net profiting from your gross annual sales minimum of 10% I think 20% would be the number to shoot for a lot of people consider success 15% me personally uh we've got economies of scale the largest CR company in the world versus the stupid little franchises that are cra uh because we've got so many economies of scale I think we could double what's good which is 30% from you know 15 to 30% doesn't mean we're gouging the customer what it means is my csrs are able to book double the amount of calls per hour than yours because we're getting more calls we get more deficiencies we're paying better prices than our competitors and by the way this has taken two decades to get to this level but I'd be shooting for 15% I'd also look at your growth if your growth

is stagnant you're 30% that sucks I'm just as interested in eBid and revenue growth as I am as a percentage of Revenue so just don't forget you need growth in there you know and if you find out the year you're going to sell the company if I was going to buy you I'd still be looking for growth I'd be like wait a minute looks like you guys stopped to just make iida but you had no growth so I I I I penalize you guys or penalize you guys for that Spencer said if you had to start brand new brand new new logo no past connections what' be your first to five steps to start gaining market share well like I always say Spencer meet the people you got to go shake a lot of hands kiss some babies shaking hands you got to put when you're not running a job you're out there networking and I would meet super fluent people the next thing I do is go to the number one if you think there's a number one brand in the

market whether it's h Roofing pluming I go visit them bring them lunch start talking to their marketing team like make friends with that person I start building because you said here no past connections I start building connections uh I'd be reading at least an hour a day especially on marketing I'd be reading reading reading reading reading listening to podcasts next thing I do is I'd be giving away free tuneups and posting all over the place I put a yard sign I go R I go ring the doorbell knock on the door of the the six neighbors around that house give free tuneups and get reviews I be getting a review on next door Google Yelp and a little video on social media for Facebook Instagram t Tik Tok putting out lots of content um I would be uh you know really building the manuals that I'll leave you the seven power contractor like if I'm slow and I got nothing going on I'm learning the seven power contractor I'm building my

manuals I'm hiring my first employee and training them and I'm getting rid of things slowly so I'd be setting up an SBA loan not for a lot of money 200,000 i' be building my credit up and uh you you know the first thing I'd hire is an assistant SLC call center person because I don't want to be on the phones that's a waste of my time and I'm gonna teach them exactly how to book every phone call and I'm gonna put a manual around it I'm gonna pay for performance then I'm gonna hire the first technician then I'm gonna hire the first person that could handle payroll and then slowly take myself out of the day-to-day to grow the business and continue to network and I'd be doing shop tours you should come to my shop tour Tommy mallow.com shop I'd be learning continuously staying curious and stacking cash the other thing I'd be doing Spencer is I'd move back in with Mom i' I'd pay her 200 bucks rent I'd pay for

some groceries and I'd be stacking cheddar I'd sell my car and buy a a really just a work truck that's dependable i' I'd sell my Rolex watch I'd have nothing nice and I'd not go on I'd go on stations if I'm taking a small vacation I'd get a second job something to pay me uh when I'm not busy and like Uber where I can meet customers hand of cards and try to drum up business so live well below my means work two jobs networking like crazy and hiring each different role so I can work on the business instead of in the business Steve said hey Tommy you always mention a doctor that helped you on your fitness journey and diet what's your doctor's name and how can you contact him uh Steve it's Dr Jerm um I'll just give you his information you know he's done a lot for me and uh he's done a lot for Bri and he's done a lot for some of my people here I do think he's one of the best so Dr jeram Ipson ipso n as numbers well

just text him he'll probably have his assistant get you out you know don't know if I should be giving this out but um he's a doctor so he should expect phone calls I'm giving a business so 480 639 9359 Dr jeram 480639 9359 Jey will put that in the notes um here let's see here Michael said what's the best way to get your management or personal development to do personal development themselves what's the best way to get management to do personal development well bring them with you have a book club tell them we're going to go do a shop tour bring them out to a convention um you know get them excited get them involved into the decisions you see uh you got to get them to make a commitment but you can't pick the commitment for them so what's important to them have them read five to uh the five love languages of the workplace and find out how they like to be understood and say look I'd really love

it if you read this book for me it's not a complicated book it's an interesting book we'll talk about it once a week we'll read it over the next month you got to get them in love with getting the answers and have them have a stake in the outcome you know I didn't know this but when I worked out every day for a while now you guys are seeing I'm working on myself dude you walk down my hallway I mean everybody's getting chiseled I'm serious man their face are tightening up like I had no idea that how much my impact would make a difference when they see that I'm reading and I'm talking about a book they're getting like dude it is true it is real but you got to lead by example you got to invite them places you got to get them involved like a lot of people will come do a shop Tour by themselves a lot of people will come to hsf the Home Service Freedom event in September they're only going to bring them in

their husband or wife uh if they got everybody involved and this isn't selfish this is just real they're GNA get a lot of great ideas they're gonna do their own networking and you might say well what if somebody posts them what if I train them and they they leave well I never had that fear what if I train them and they stay and they become the best versions of the S and they feel loyal to me like that's what happens 99% of the time what are your thoughts on electrical muscle stimulation workouts I just did a 15-minute session and I'm wrecked well there's this thing called new B uh and I go it's a newbie machine and it's direct current and I'll tell you it kicks ass I freaking love it and I try to do a couple of those workouts a week I haven't been I've working out regularly more but uh I'm going to talk to my team and make sure they get me on the schedule uh by the way guys any questions you have you just go to

homeservice expert.com questions um I think you guys should probably be submitting your questions I see a lot of them here so let's try to burn through some of these just started a roofing company last month after being in Roofing sales for three and a half years any advice um well yeah you know number one is don't quit Okay so so here here's the biggest misconception you need to have a lot of money saved you do you gotta have six months in in the bank uh you got to set up your business credit which is dun in Brad street make sure you set up your EIN correctly get the LLC that's going to protect you if you got a partner you got to write an operating agreement that makes sense and put what if kind of like a prenup what if uh and make sure it's as detailed as possible because [ __ ] happens all the time that doesn't go right and be prepared to work three times harder than you were working at your last job you

know uh Hunter it's going to be more work than you ever imagined and guess what the next three years you're going to make less money you're G to work three times as hard for a third of the money a lot of people thought man I'm GNA go start my own business I want to be like that guy and and you know the top sales people you ever see a top salesp person they make look easy you forgot about the last 10 years of training and rebuttal and practice and things that body language and tonality so when you go in you need to have a lot of money to work with or you got to get a loan or you got to just do Sweat Equity which is going to take you five to 10 years the next thing you got to do is just unfortunately you got to come in with a value proposition I like to do stuff for free free checkouts free this door knocking like anything to start building your reputation and getting reviews um it's it's an important thing

um and uh you know build a company as quick as possible I like for me now I'll never do another business that I don't invest millions and millions of dollars in because now I hire top down instead of bottom up bottom up I'm trying to get uh someone on the phones like I talked about early bottom up I'm trying to get someone for a payroll now I'm hiring a CEO I'm hiring a COO I'm hiring a CFO I'm pairing them together making sure they work well together then let them build a team and do the work that's what's nice about making money and having money hopefully that helps Sean said said um Tommy we're getting leads in dominating search ads SEO gmbb but our conversations or conversions are low any feedback suggests people find us too expensive what steps do you think we could take to overcome this so Sean number one is you should have an option that's not too expensive you know you're you're

giving you're giving just ultimatums they can only say yes or no uh number two is get them Pregnant start the work start something right uh when you start the work you get them bought into making a buying decision and using you you know when I talk about start the work and I don't know what industry but you're just having them pull their money clip or their check putut out say look yep we're going with you and then you say look I'm gonna evaluate this whole thing and I'll let you know if it it needs work you know I'll let you know if something looks off and I'll make sure it's safe so have options have financing options make it affordable um and don't be ridiculous I mean you got to differentiate your product like there's there's tile for floors that literally go for $40 a square foot there's other stuff that go for three bucks a square foot what makes the difference there's a lot that makes the difference the

quality of the tile the warranty on the tile the look of the tile um you know is it rare does no one else have it are you gonna see this in every single you know home Hunter show on on the television so sell every time Apples to Apples learn how to sell oranges spend more time with your clients make sure you're going after the right Avatar and you know you start to learn this over a time it's it's really hard to explain these but there those are some simple things let's see hey Tommy I'm looking into giving a best in-class warranty program with our air conditioning and heating business we want to offer a 12year labor warranty as long as the customer commits to a yearly maintenance program on their system do you do anything like this for garage doors and if so what's the structure yeah we Char it's 13 bucks a month per door I think it's per household now and uh I think we have like 60,000 service

agreements uh the goal is not to give away on a new system the goal you know you make money eventually after a decade but the goal is to sell it away on every service call the trick is we save them some money we save them up to $100 I think it's up to 75 now $75 off based on how much they spent it's a percentage and we say we're going to come out every year lubricate adjust tighten everything on the door uh pretty soon here we're going to have the Diagnostics to know what's going on with their door before they do with a sensor so we'll be able to say look just pay this fee it's for monitoring it also gives you access to nose coming in and out of your house and Amazon and all that stuff and let's just say the spring break we'll know about it the safety eyes aren't working we'll call you and tell you how to realign them we're going to be your insurance policy we're we're partnering on this so

I think service agreements the better name for them are protection plans and I like the idea of it I I I think you know especially for atak because eventually you start selling electrical services and plumbing services and you can cross sell so it makes a lot of sense have you thought of shipping only for your book I have um well you know there there's a lot of ideas you know ultimately the book was never to make a lot of money um the book is just to get known it's a calling card you know I want to grow this podcast uh potentially I want to do business with a lot of people I want to prove that I'm an expert that I'm trustworthy that I'm loyal that I'll commit that I know how to create a big business that people that invest in me and shake my hand are going to be very very wealthy and I want to give back and I love it when people say you know time you had a big hand and saving our marriage or maybe becoming a

better father or mother or our business taking off and now being able to retire my dad like that's why I started this whole thing and then selfishly long term I want to do business with people I you know elf that's easy lucrative and fun that I enjoy that I have fun working with you know I don't think this is possible Robert jeckovich or whatever his name is from the uh Robert from pwn Stars they're not pwn Stars uh what is it Mr Wonderful Uh Kevin o what is that show called um you know what this is damn it just's from Italy he doesn't know anything kidding jeppi um you know they go on what the hell now I screwed it up with poers anyway Robert Mr Wonderful um Mark Cuban I'm brain farting what shark tank thank you gez I got Kevin o l speaking at my next event gez anyway Shark Tank uh Robert was on there this is the this this is what happens when you only drink water you know it said my brain was going good but

apparently not so Shark Tank Robert he said you know when I had a G4 all I wanted was a G6 to prove to people that uh you know that I'm worth it and I I I'm accomplishing things and and it was always like look what I have look what I have I gotta tell you look I've got a lot of nice things but I wanted those things man and I'm trying to I'm creating a house where I could bring my whole team of A1 where I can bring my family I found out my cousin that's pregnant pregnant coming in in April like I like a place where I had my whole team with the Tommy melow Ventures stand at my house last night like that's is what I love like I create a place to just create memories but anyway he's talking and then he said you know after I got over like whose car had what and and after like I realized it's not about the G6 or the material things it's about living up to your potential it's about being that's your deathbed and saying I

I I literally did everything I could to help people and and live up to everything I wanted so the reason I say that is I'm not going to just disappear into the sunset I'm GNA continue to make millionaires of everybody that they want U that's my duty that's my obligation that's my goal that's these are my family I'm going to help out a lot of people in my initial family and I want to want to make my family bigger I want to invest in certain companies and you know do certain things and I'm starting to realize what we're great at and certain things I'm not I've taken some Investments I probably shouldn't have that I I'm looking at things that I could really affect the outcome because that's the ultimate Advantage uh there's certain businesses that just don't align with what I know well my team is really robust um but my team's getting experience the longer we work together the more dangerous we're going to be and

as this team starts to continue to grow we're going to be able to go into businesses plug and play and you know 5x Plus plus I can inject a lot of capital like I was saying earlier if you don't got any money you're just starting out it's going to be Sweat Equity it's going to be hard you got to build business credit like I've got all that stuff so I could just I could been very good at interviewing I suddenly become better but the team we get the right people on the bus we inject capital for growth training hiring marketing uh we get the right Fleet right people on there and the business just grows so potentially that's my plan you are thank you for consistently delivering such valuable content please know how much impact your work has we truly appreciate it and eagerly look forward to every video you share thanks Chris that I really appreciate that seriously um I'm five months into green Fielding

an H location any advice um yeah I mean look you're either going to spend the money on marketing initially or you're going to wait seven years and where would I put the money uh obviously make sure you're getting a lot of reviews your gmb's ranking your lsa's up um putting money into making sure you got a high quality score on your PBC make sure you're getting in the the the bers and being different and with a green field I'll tell you guys this maybe go in a little bit cheaper than your regular Market I hate to say this but you want to get a reason to really get people hired you know lower your gross profit a little bit go in you if you see a Velp or a Clipper Magazine or a welcome home or a Savvy Shopper look at all the other coupons and make sure yours are better or different um and I'd be going to all the home shows and networking and meeting all the companies um and I'd be very careful of

the first couple technicians you hire because that's going to make or break the culture and the leadership of that market those are a few quick things I'd be thinking about no they chip yeah you know it would be great you know me and Jim are working on this but if you guys just invited a few friends each just just to the podast the face the Facebook group um the home service expert group just all you do is find somebody that you think could be uh enjoy the content like if if I 15,000 people in our group invited three people we'd have 60,000 I'm not in there just slanging stuff like I post in there if anybody looks at my post you just go Tommy melo's post you could search for him in home service I'm not trying to like sell anything so like I will continue to try to give as much as possible I like to grow the group I think it's important I I think we got a lot to give um and I think the more you network with people in this

group the better you're gonna be so I appreciate that chip um where do I need to have my plumbing company to get a 10x what should my revenue and EIT numbers be you know I'll tell you this I'd like to see you just going to tell you what I there's a lot to this by the way um but let's just say you got the 2.5 million of ebaa and you were at 20% which is kind of high but you could be you know north of 15 but we use 20 because it's easier for me because that's a 5x that's 12.5 million in revenue and there's certain things you're going to want to see um at a 10x I'd ask you you know let me meet your leadership team obviously you're on a cruel accounting you got a strong CFO uh but two and a half million I think you could easily get a 10x and you get 25 million bucks um now I I I don't believe that in every industry I just think plumbing and HVAC right now there's people coming out of the Woodworks to get these companies uh

I wouldn't be able to offer that in my industry unless there was certain characteristics but um there's other industries that are getting like right now in the moving industry because real estate's so bad you can pick up these companies for two times even done so not every industry is created equal uh by the way uh Roofing gutters Landscaping they're never going to get the same as H pluming electrical garage draes I was able to prove that my business was demand driven people are stuck they're screwed they need to fix it and I was able to prove that even during a great depression or recession people are still going to get their stuff fixed if I got a roof I'm going to Band-Aid it in a recession I'm not going to come up with 30 grand uh I don't need it now unless there's a huge leak gutters you know I'm going to figure out a way to Band-Aid it so you got to look at each Industry Home Improvement versus

home service and what's the necessity of getting this done how demand the the ultimate multiples will go for the oh [ __ ] this is busted I'm screwed and it's hard to prove that you know we just had really good kpis we were able to prove it Chris Dido tell me I'm a small business owner and I invented a new product for the safety I lights of your garage door opener as you know these sensors have been updated for 30 years I'd love to present to the company of vision you know it's interesting because my buddy that works for me just made a little clip that goes over the safety eye to block the Sun and it's A1 he did it on a 3D printer he showed me a pinnacle listen just email me um you know if you go to Tommy meow.com you can see my email just if you got a good product uh I'm pretty close with the Chamberlain guys the deal is is I won't be able to necessarily um I could sell certain stuff but I'm

not going to compete against the manufacturer I mean that might be something you want to check the Genie or Chamberlain and I get you the right people to talk to uh Bigger Pockets when is the right time to get an SBA loan or SBA micr loan what revenue and what profit point well you know here's the thing if I've got a if I've got enough years in business which takes a few years to get an SBA loan uh I like to know if I put a buck in I could take a buck 20 out and if I'm very confident about that it doesn't really matter what size you are I don't want to say there's this exact science and this best formulaic approach to when you should be getting an SBA loan uh will it accelerate growth and could I pay it off quick I'm not can them take Max leverage on an SBA loan although I will say you know so many people do stupid stuff they buy a bunch of inventory and their inventory sits there you ever heard of

justtin time inventory this is something alevi teaches a lot you might save 10% on buying a Million Parts but it just sits there and it gets damaged and it gets rotten and it gets aged and spoiled batteries certain things in remotes and like what like don't ever get it alone to buy more inventory you want to have just in time you don't want to run out of inventory you might want to have a couple weeks Supply this is lesson very important even if you pay a little bit less don't do it you might have hey tariffs coming in I need to buy more tariffs will come and go like don't be sitting on a bunch of stuff you're never going to sell I can see a couple months worth of inventory if you're a massive company uh due to the tariffs possibly but just in time is the way to go some people think hey I they think they're so smart too these old guys walk around their shop and they act like they bought so much

and yeah they got Co right they just think they're Geniuses and I got to tell you guys like this was me I'm like oh yeah look at me I got a deal I bought thousands of these it's just you don't want to sink your you know prepaying for marketing if you could get a discount on it and you can write it off if you're still on cash account it there's certain things that make sense but for the most part I wouldn't take an SBA loan to I take an SBA loan to to get my marketing up I take an SBA loan to hire a trainer I take my SBA loan out understanding mostly marketing maybe maybe some like one of the things I would do is I would do a $110,000 sign on bonus for the top talent I'd figure out a way to find the top salesman top dispatchers top Tech uh installers salesmen U technicians csrs dispatchers and I I'd probably take an SBA loan on to give $110,000 over the course of call it six months three grand

up front three grand after um three months four grand after six months just to have talent coming on uh because when you're smaller and you need an SBA loan like you need talent more than anything the right people so I'd probably get an SBA loan just as a finders fee for people and watch what happens you get the right people on the bus you start sprinting printing money and you pay the SBA loan right

back I'm still looking I'm looking if you had to start another Service Company what would it be you know dud I would kill it in anything but probably HVAC Plumbing electrical because it's got a high multiple and 99% of the people I know I could beat them I'm not saying I'm the best but I know people want to work for me and I just I've got the connections to make it happen and I think anybody that knows me uh knows me in HVAC too I think train and and all the different manufacturers Goodman would come on doesn't take a lot I think people would want to roll into me uh I know it's a very very convoluted industry but that'd be easy for me I just look for industries that haven't been rolled up as much too and I just we we'd have a way for everybody to win and we' do it quick and easy I think with three to five years I could create a dozen companies doing over 100 million each you might ask how but it takes

money to make money I need to do another exit I need the money to row uh but I start with manuals Sops i' get the same software stack on all of them I'd be running powerbi ukg for payroll I'd be running you know chirp and pin paired on the background I'd be every company would be Dan Antonelli uh branded I'd be a special price for valp Pac and Clipper I'd be you know the same SEO companies and writing the same content strategies you you know I'd have overlapping call centers uh for efficiencies I mean that's where you win like everybody's got money see no I I haven't met a lot of people in private Equity or or Venture capitalism The Venture capitalists I haven't met really even these guys that think they know they've not been through they've not built training centers and learned how to just anybody could buy businesses to grow Greenfield and learn how to recruit top people and build a culture and then

understand exactly how to build the best trucks with the best brand with the best marketing with the best call center like it takes a DE decade to learn this stuff and actually have the The Temper to want to learn and to fail so many times so am I the best I really don't believe I'm the best but I believe I have access to the best I believe I know the right people to ask now the answers to and I think that's what I've got a Rolodex now people that will take my call and it's vast and long and deep and when you think about that that's more than most could say and I got people that'll be honest with me I got people that'll tell me no I got a lot of no people around me and I'm good with that so I think potentially you know my plan is to not be the hardest worker just be the guy that that that builds the best plan and be able to get the right people on the bus and and be able to love more and be able to give

not more to time but better time you know I don't need to spend 12 hours a day if I spend one meaningful hour a day I don't think Jeff basos could started till 10: am it doesn't work two days a week I think he's done by two so many people hate Jeff Bas Sals but yet they're connected to Amazon and gets everything Amazon delivered they hate Nike but yet they wear Nike oh they hate meta and Facebook but yet they live on Facebook like they hate this country but yet they live here say they're gonna move out be like what's her name Rosio Donald go somewhere else if you don't like this country go I go off on this you know by the way let's just do a little bit of politics real quick um you know there's this big beautiful Bill coming hopefully by I think the end of May um you know what happens when Jimmy Carter which is probably next to Biden the most failed president of all time um Jimmy Carter gave uh Reagan a a real

[ __ ] economy and when the tax cuts came in and yes tax cuts are for everybody um you see here's the deal you look at Ireland they got a lower Capital Gaines tax so everybody goes to freaking Ireland and then they charge tariffs so all the businesses come to the United States more people get employed less people paying in Pay sucking mom's tit sucking money out of the industry now they're putting taxes in so what happens our GDP goes up so lower capital gains lower taxes make we're we live in a place called globalization where other countries come here santis is in Mexico they'll come back to the United States right Dodge they come back to the United States they give jobs nobody taking money off the government they're paying into the government now wow what a thing Social Security all these different things by the way Social Security and Medicare Medicaid they don't want to change it you know what they want to

do they want to not make it possible to get it when you're 50 if you don't have a disability they want to make it so one day if we keep living longer and longer and longer listen my grandparents weren't supposed to live to be 70 and 80 like they predicted the average age it keeps going up so you can work a little longer unless you got got a reason not to like it's not sustainable but you lower the taxes what happened with Reagan they lower the taxes they had the strongest economy ever and that's what'll happen too this B Big Bill that's going to lower it's going to lower the tax a little bit you need to give look it's very easy for people to Mo most most national companies are divested in the United States there's eight trillion sitting on the sidelines waiting to be invested okay Saudi Arabia I guess is putting in a couple trillion we're 30 some OD trillion dollars in debt we need to bring the economy and

Manufacturing here and get the jobs people working not sucking the government's money now you might say buo Elon everybody loved Elon the Liberals and the Democrats they loved oh clean energy they loved them now they hate him it's so crazy to me but you know by the way you know I try not to talk about politics you guys don't listen to you don't listen to me for politics but I think you do listened to me to understand business and especially specifically Home Service Home Improvement and these things affect us so I feel like I you know every give me every 20 weeks I have a little binge talk so I think if we get this big bill passed obviously border security which they said was impossible without you know Congress which is a lie and uh and we get this tax bill every freaking country is going to be bringing business to the United States and all we're asking for as reciprocal tariffs you know how much

India charges you know there's companies charging us five times the Tariff amount that we're paying why do you think it's crazy and people are crying the Board of Education like look at these these programs we got the worst freaking you can't read in eighth grade like do you understand China's reading level China's thirdd graders are testing out better than our ninth graders third graders are better than ninth graders and we're supposed to just love teachers to make a lot more get rid of the freaking unions like I could go on or on I I I'll just I don't know some people are going to hate me for this maybe I'll get some less followers I need room for new ones anyway right jeppi um anyways I'm in the process to partner up with my boss 5050 do you have any recommendations on how to structure it you know George I would need a lot of details but here's what I do is I say listen um I'm going to give you a fair market

value for what the company's worth today um I want half of whatever it goes from there so let's say a fair market value today and I get audited financials have somebody do some diligence on the financials it's called the quality of earnings I say the company's worth a million bucks or half a million whatever I come in here's my plan uh so you get that when the company sells that comes to you first I'll even give you some interest on that I'll even give you a raise you can make a little bit more money now I'm coming in and I'm going to grow this company like crazy I want 50% of what it grows to from this 2 million so if it goes to 10 million we sell it for 10 you get the first two plus little percent you get the first 2.2 the 7.8 I get half of that that's some things but make sure you do a lot of work on the operating agreement and what happens if this happens what happens if this happens like get a lawyer like do not

let your company get torn apart after a few years of your hard work by not getting the agreement right trust me $13 per door and you send guys out once a year to lubricated adjust for free or charg for that no 13 bucks uh per month per door uh it's per household is is that that includes the tuneup that includes Us coming out and that's a discount and we save you money on the initial work you know the whole goal is that in the future we're going to sell them a door we're building a fence around the customer Shark Tank I know chip I'm an idiot Shark Tank I don't know what I was thinking I knew that lots of people said shark tank thank you gave you every clue I was trying to see how smart you guys were uh Al said I post there where and when I can I love it Tommy is there any plans in the future your team will be working on Tommy build and manage my business AI agent using mCP uh model context protocol you know we're working

on some pretty cool stuff right now um but it's it's complicated I'd love to say business is just very very simple my number one job right now is to make my team stronger than I am meaning when I show up to work the company does a little bit worse and you might say is that even possible yes I got to stay in my office no distractions I I got do some skip meetings skip levels down but I could only ask questions I I I take pride you know how many people I meet take pride of when they sell their business and it goes to [ __ ] and they go without me that's the a sign of a loser Jim Collins talks about it when the business falls apart without you it was built on a glass house it was built on [ __ ] and that means you're pathetic and so so many people love to buy back their businesses and I'm not talking about anybody in particular I'm just saying there's hundreds of people out there that like without me the business is

gonna fail that means you need to go see a therapist see without me I want the company to thrive I want to be able to invest in my business and never show up again and the next deal roll Equity to the next still and say look if I'm gone for two months the company will probably set records the whole time but why do we need you because the people still need to hear from me I'm adab boy I'm the glue I still do the orientation like I still got reasons to be here and I'm the gas that go like we'll grow like this with me we'll grow like you know we'll we'll grow like a little bit like this we'll continue to grow I want to grow like this it's my vision continue to maintain the vision make people feel worth worth the [ __ ] Jim Collins good to great or built to last he he wrote a book called buil to last read that book about how to build a business that lasts when you're not there and I think you'll
